The Challenge

A mid-sized insurance company sought to strengthen its Quarterly Planning (QP) process and enhance agile capability to support more effective planning and execution. The organization faced ongoing challenges with leadership alignment, decision-making, and cross-pod collaboration, which were impacting the effectiveness of its quarterly cycles. To address these gaps, ADAPTOVATE was engaged to design and implement customized QP training, coach key roles, deliver role-based agile training, and establish enterprise coaching practices that would strengthen leadership alignment and decision-making across the organization.

Our Approach

Over a 12-week engagement, ADAPTOVATE delivered a series of targeted initiatives to build lasting agile capability. This began with structured QP training, including job aids, facilitation guides, and a half-day simulation for agile pods to sharpen planning effectiveness.

In parallel, the team provided role-based agile training tailored to Product Owners and Scrum Masters, clarifying roles and responsibilities to support stronger agile execution. Stakeholder engagement was reinforced through stakeholder mapping, the development of enterprise coaching rubrics, and one-on-one coaching sessions with leadership.

Finally, ADAPTOVATE iterated on the organization's Agile Playbook, embedding best practices, role expectations, estimation techniques, and program-level planning frameworks to ensure the new ways of working would endure.

Quarterly Planning was transformed from a three-week process into a focused two-day event, sharpening strategy-to-execution alignment and bringing far greater clarity to leadership strategy, delivery timelines, dependencies, and risks.

More than ten executives were coached to strengthen leadership alignment and decision-making, improving their ability to align on value-stream initiatives, manage risk, and make faster, data-driven decisions.

Role-based training and coaching built a strong agile foundation that reinforced cross-team collaboration and consistency in execution, while iterations to the Agile Playbook and a Train-the-Trainer program embedded long-term agile capability across the organization.
