What is a Product Owner?

“What is a Product Owner and what do they do?” This is one of the most common questions we hear from clients either thinking about transitioning to agile ways of working or in the throws of a transition. To illustrate the role of the Product Owner and understand what it is that they do, we will draw comparisons between an agile team and the London Philharmonic Orchestra preparing for one of their famous family-friendly FUNharmonics performances. 

Although the London Philharmonic Orchestra is made up of many people, members of the orchestra fall into one of three main roles: 

  • Musicians who physically play the instruments  
  • Section leads, such as the First Violin or First Viola, who are musicians responsible for facilitating their section of the orchestra  
  • Conductor who guides the entire orchestra  

 

Musicians are the delivery team of the Orchestra 

Similar to an agile delivery team, the musicians within the London Philharmonic Orchestra are responsible for execution. Each musician in the orchestra is a highly skilled professional who has dedicated years to honing their craft, specializing in a particular instrument.  

Combining their expertise and mastery, these musicians form a cross-functional team to deliver an awe-inspiring performance to the audience. Just as the delivery team brings together diverse skill sets to achieve their goals, the musicians collaborate, synchronize their efforts, and contribute their unique abilities to create a harmonious musical experience. 


Section Leads are the Scrum Masters of the Orchestra 

Section leads, such as the First Violin, serve as the Scrum Masters of the orchestra, facilitating their section by workshopping the music, managing practice sessions, and providing performance feedback. Their guidance and expertise ensure the seamless coordination and synchronization of their musicians, contributing to the overall cohesion of the orchestra.  

The section lead possesses deep familiarity with the instruments and musicians within their section. Like a Scrum Master supporting the Product Owner, the section lead is critical in the lead up to the FUNharmonics event, providing valuable guidance and feedback to the Conductor regarding the production design and effective communication of decisions to the musicians. 


The Conductor is the Product Owner of the Orchestra 

Months before the FUNharmonics performance, the conductor will choose the pieces to perform, interpret the score of each piece and identify different components, instruments, and styles they wish to incorporate. As the event approaches, they’ll consult section leads and individual musicians to choose specific notes, indicate when instruments should be louder than others, and identify the tempo and rhythms of each piece.  

Throughout the preparation process the Conductor will prioritize the key elements which can make or break the performance. For example, identifying musicians to perform solos will be higher on the to-do list then the volume of specific instruments at any specific time.  

In an agile team, the Product Owner takes on the role of the Conductor. Like the conductor, the Product Owner is accountable for the final product, but also like the conductor, they are part of the cross-functional team and don’t act as a hierarchical leader or ‘boss’. The Product Owner’s role is to continuously prioritize the work to create value for the customer. To do this, they’ll create alignment within the team by defining what to build and creating a vision for the final product while empowering the team to figure out how to create the product.  

Throughout the planning process, the Conductor will work with Section Leads to integrate the different sections of the orchestra and identify which musicians to leverage at different times in the performance. Product Owners and Scrum Master’s collaborate in the same way. The Scrum Master helps the Product Owner create backlog items that are relevant and order those backlog items to provide the highest level of value to the customer. To do their job effectively, the Product Owner often leans on the Scrum Master to help leverage the teams’ capabilities and deliver quality products quickly.  

What does best-in-class look like?

Just like the world-class conductors of the London Philharmonic Orchestra, best-in-class Product owners understand the full context of the product they are creating particularly in regards to the customer, the larger organization and their team.


Understanding the customer – The FUNharmonics event is geared toward families and children. With an understanding of the audience, the Conductor designs a performance to keep children engaged by adding features to the show such as storytelling between pieces and images shown alongside the music. In a similar way, a Product Owner needs to understand their customer so that, like the Conductor tailoring their performance to children, the Product Owner can create a product tailored to their customer.


Fitting into the larger organization – Although the goal of the FUNharmonics event is to create an engaging performance for family and children, the Conductor must keep the overall Orchestra’s objectives in mind when creating the performance. For this reason, the stated purpose of the FUNharmonics event is to spread the joy of classical music to families, not simply create an enjoyable family-friendly event. Good product owners take the same approach in identifying how their team goals fit with the larger organization by making sure that the success of their team contributes to the success of the overall organization.


Leveraging the team’s expertise – Like the Conductor of the Philharmonic Orchestra working alongside world-class musicians, a good Product Owner understands that members of their team have diverse expertise that can be used to deliver value. The conductor will leverage musicians’ abilities when designing the FUNharmonics performance, by asking for help from the musicians and soliciting their feedback. In a similar way, a good Product Owner doesn’t direct, they work with the team to identify desired outcomes and decide what needs to be done to achieve those outcomes.


How do we become best-in-class? 

Now that we understand the Product Owner role, let’s move beyond the Orchestra comparison to identify how to create an organization filled with best-in-class Product Owners. We’ve boiled it down to three key components:


Build Organizational Capability – Begin by collaborating with Product Owners to establish foundational capabilities such as stakeholder management and effective communication. Next, provide guidance to ensure alignment with broader organizational goals (the ‘Why’) while empowering Product Owners to determine the approach for achieving those goals (the ‘How’). This approach enables Product Owners to empower their teams in finding the best ways to deliver products, fostering organizational alignment and leveraging individual skills to create exceptional products.


Make Incremental Improvements – Collaborate with Product Owners to implement small changes, such as identifying and eliminating a single bad habit. By focusing on quick wins and showcasing the value of incremental improvements, credibility and buy-in from Product Owners will be established. To facilitate this process, work with Product Owners to consistently reflect on their practices, evaluating what worked and what didn’t. Through this introspection, Product Owners will pinpoint areas for development and take proactive steps to address them.


Sustained Effort – After establishing a culture of continuous improvement, the organization must continue to invest, creating central resources for onboarding new teams and improving existing capabilities. This includes playbooks and trainings which are regularly updated based on feedback and lessons learned, fostering a culture of perpetual learning and improvement. Additionally, specific channels such as monthly Product Owner syncs need to be implemented to share Product Owner successes, scale successful practices, and drive improvement.

Conclusion

Like the Conductor of the London Philharmonic Orchestra, Product Owners hold the agile team together. Product Owners must understand what the customer needs, how their team fits into the larger organization and then communicate their vision for the team to execute. If done well, the Product Owner role will drive quicker output and happier customers.
