Stop Wasting AI on Emails: The Productivity Gains Leaders Are Overlooking

Shift AI from being handy to transformative

78% of organisations are experimenting with AI, but fewer than 20% are seeing real productivity gains. Why? Because most leaders are approaching it the wrong way.

Instead of embedding AI where it can truly transform work, they are rushing to buy the latest platforms, sometimes spending tens of thousands of dollars on subscriptions, and tossing them over the fence for teams to “figure out and play with.”

And what happens? Teams use them for surface-level wins: faster emails, quick meeting summaries, tidier slides. Handy? Yes. Transformative? Absolutely not.

It is like buying a Formula 1 car and only ever driving it in a school zone.

The Real Missed Opportunity

The issue isn’t whether leaders are adopting AI. It’s how they’re adopting it.

Most leaders are failing to stop and ask the critical question: Where could AI actually unlock meaningful productivity gains for my business?

Instead of embedding AI into the workflows that matter most, they’re settling for low-value time-savers. The result?

  • Underused tools delivering a fraction of their potential.
  • Frustrated teams left without guidance on how to apply AI to real problems.
  • Wasted investment as thousands go toward optics instead of outcomes.

The painful truth is this: AI isn’t just about speeding up the work you already do. It’s about reimagining the work worth doing and freeing your teams to focus where they add the most value.

Engage the Team Upfront

Here is where many leaders miss the mark: they are not engaging their people in the process. If you want AI to deliver genuine productivity gains, you need to start with the team members who live the work every day.

  • They know where the friction is, sit with them to understand the reality of their work, identify three productivity opportunities, and prioritise them to test with AI.
  • They know the repetitive tasks that drain time and energy. Remove these duplications across teams to free people up to play at the top 20 percent of their game. This is why you hired them, for their judgement, creativity, and expertise. Give them the space to use it.
  • They know the bottlenecks that slow decisions and stop them from doing their best work. Let them collaborate across the business to reduce handoffs and allow work to flow more effectively.

By engaging teams early, leaders uncover the right problems to solve with AI, the ones where automation or augmentation can make the biggest difference. And when employees see their fingerprints on the solution, adoption skyrockets.

Too often, AI is treated as a tool instead of a problem solver. The shift begins by listening to the people closest to the work. The key is your team. The human element is what makes AI work and work well. Engage them, and they will not only adopt it but also drive the change.

Supercharging, Not Replacing

The most effective leaders draw a line: AI isn’t about replacing people, it’s about supercharging them.

AI can get your people to 80% faster, drafting, analysing and summarising but it’s your people who add the critical 20%: the creativity, judgement, and unique expertise you actually pay them for.

Imagine the shift:

  • A consultant spending less time formatting slides and more time crafting insights.
  • A marketer automating repetitive campaign reports and channelling their energy into bold creative ideas.
  • A product manager synthesising customer research in minutes and spending their time designing better solutions.

This is how AI moves from a novelty to a multiplier: by giving people back the hours to do the work they’re trained and motivated to do.

AI Readiness: Beyond Training

Rolling out AI effectively requires more than “training sessions.” True AI readiness needs structural and cultural architecture:

  • Organisational AI policies that clearly define what’s permissible and what’s not
  • Cross-functional governance councils that bring together legal, risk, marketing, and technology voices.
  • Performance frameworks that reward experimentation and treat failure as learning, not liability.

Think of governance not as a barrier, but as a foundation you and your team can co-create together. Start small, experiment, and let your framework evolve as you grow on your AI journey.

Thoughtful Implementation: Change & Iteration

Finally, success with AI isn’t about a one-off “launch.” It’s about implementing thoughtfully and iterating deliberately.

  • Start small. Run pilots in areas with clear productivity pain points, prioritise 3 of these key pain points and have a go
  • Iterate. Gather feedback, refine use cases, and expand gradually
  • Manage change. Communicate the why, the how, and the benefits at every step so employees see AI as an enabler, not a threat. Help them understand that you want them to use this as a supercharger so they can spend time on the high value thinking
  • Celebrate wins. Spotlight the teams who discover creative, high-impact uses of AI. Their stories inspire momentum

The reality is an ongoing cycle of testing, learning, and scaling. Leaders who embrace that mindset will be the ones to unlock the biggest productivity dividends.

Closing Thought

The leaders who will win with AI are not the ones who adopt it the fastest, but the ones who adopt it the smartest. They will ask, Where could AI genuinely free up my people to do their best work? They unlock the real prize: productivity gains that compound over time.

When leaders get this right, AI becomes a multiplier, elevating their people, amplifying their strengths, and unleashing the full potential of their teams.
